The delivery gates

Six phases, each closed by a written approval

The delivery clock starts when Gate 0 closes. Done is defined once, in writing.

Onboarding

Access and content checklists, shared project space, named approver. The delivery clock starts when this gate closes.

Gate 1 · 2–8 days

Discovery and design

Process map, System Map, success metrics, edge cases, GDPR review, stack cost sheet. You sign off the System Map.

Gate 2 · Bulk of timeline

Build

Built in your own accounts from day one. Something demonstrable every week and a written Friday update.

Gate 3 · 2–5 days

Test and validate

A session with you against ten real scenarios, deliberately including failure cases.

Gate 4 · 1–3 days

Launch and handover

Controlled go-live with the old process in parallel. Runbook, recorded walkthrough, training, credentials.

Gate 5 · 30 days

Hypercare and review

Fixes to scope at no charge, a day-30 review against the success metric, and an honest note on what underperformed.
